Methodology

The M.A. Scale
Framework™

Five stages — Stabilise, Clarify, Automate, Lead, Elevate. One sequence, applied to every engagement, from a two-week diagnostic to a twelve-month fractional operations mandate. It is the difference between a report and a business that performs after the consultant leaves.

2 weeks
To a quantified margin-leak map and prioritised plan

Typical labour cost removed without service loss
8–15%
Like-for-like sales growth delivered operationally
12 months
Capability handover horizon after programme exit
The Sequence

Order matters more
than ambition.

Most transformation programmes fail because they start at stage three. Automation on top of an unstable operation entrenches the wrong process. Leadership development without a defined model teaches people to run something that does not exist. The framework enforces the order.

S

Stabilise

Where is performance actually leaking, and what is it costing each week?

Before anything is redesigned, the operation is brought under control. Labour, waste, purchasing and compliance are measured against real demand rather than historic budget, and the difference between what is reported and what happens on the floor is closed.

C

Clarify

What is the operating model, and does every role know what it owns?

Variance between sites is a design problem, not a discipline problem. The target operating model is defined, accountability is mapped to roles, and standard work is written for the floor rather than the shelf.

A

Automate

What administration and reporting should no longer consume management time?

AI and data tooling are applied where they return time and accuracy: forecasting, scheduling, reporting and SOP maintenance. Built on systems the client already owns, with adoption designed into the routine.

L

Lead

Can the management layer run this model without external support?

Transformation that depends on the consultant is not transformation. The general manager and area manager bench is assessed, developed and given the performance framework that keeps standards in place under pressure.

E

Elevate

What does the next stage of growth require the business to become?

With the operation stable and the model owned internally, attention moves to growth: unit economics, commercial mix, new site or new market readiness, and the governance an investor or board expects to see.

Inside Each Stage

What is done, what you receive, what changes.

Stage 01

Stabilise

Cost control restored within the first trading cycles, with a defensible baseline.

What is done
  • Two-week diagnostic across P&L, labour model, waste, purchasing and compliance
  • Site-by-site and shift-by-shift variance analysis against demand curves
  • Immediate controls placed on the three largest sources of margin loss
What you receive
  • Quantified margin-leak map with weekly cost attached
  • Prioritised intervention plan with owner and sequence
  • Baseline the whole programme is later measured against
Stage 02

Clarify

Performance stops depending on which manager is on duty.

What is done
  • Target operating model design and accountability mapping by role
  • Standard operating procedures rebuilt around peak-hour reality
  • Weekly management rhythm, KPI set and escalation routes defined
What you receive
  • Target operating model and RACI by role
  • Standard work pack and audit routine
  • Management operating calendar and reporting cadence
Stage 03

Automate

Management hours returned to the floor and decisions made on live data.

What is done
  • Data audit across POS, labour, stock, CRM and compliance systems
  • Operational dashboards and automated reporting replacing manual packs
  • Forecast-led scheduling and ordering models with accuracy targets
What you receive
  • Live operational dashboard suite
  • Automated weekly and period reporting
  • AI use-case roadmap scored on value, risk and effort
Stage 04

Lead

A leadership bench that holds the model twelve months after exit.

What is done
  • Capability assessment across the management population
  • Structured development pathway for GM and multi-site roles
  • Coaching cadence, performance framework and succession mapping
What you receive
  • Management capability matrix and development plan
  • Performance conversation and escalation toolkit
  • Succession map for critical operating roles
Stage 05

Elevate

A business that can add sites without adding chaos.

What is done
  • Unit-economics and commercial mix review by site and category
  • New-site, new-format or new-market readiness assessment
  • Board and investor reporting pack, benefits tracked against baseline
What you receive
  • Growth plan with contribution modelled by scenario
  • Scalable opening and integration playbook
  • Benefits realisation report against the Stage One baseline
Where It Applies

Same method,
different mandate.

Operational Assessment

Stage 1 only. A two-week diagnostic producing the margin-leak map and prioritised plan.

Transformation Review

Stages 1–2. Current state, target operating model and a staged delivery plan with a benefits baseline.

Embedded Delivery

Stages 1–4. Implementation alongside your team through the change period, ending in capability handover.

Fractional Operations Director

Stages 1–5, held over time. Executive operations leadership on a part-time mandate, owning the rhythm and the numbers.

Next Step

Apply the framework to your operation.

A strategic conversation establishes which stage your business is actually at — and whether the honest answer is a two-week diagnostic, a full programme, or nothing at all.
